Holsters made from vegetable tanned leather are  stiff by nature, when wet molded. The dye process makes the holster even stiffer.

Vegetable tanned is the only type suitable for a handgun or knife.

Leather tanned with Chromic acid would be somewhat softer, but would ruin anything metal you put in it. This can not be wet molded.
 
A softer holster will not hold a shape and would transfer the print of the weapon.  

My holster is stiff, but it's pre-curved to fit your leg.  

A question;  why do you want a soft holster?

Not sure, they are just more comfy to me.

I feal as if I get better concealment with a soft molded holster, Maybe horsehide is the ticket.

I like galco and thad rypka pocket holsters alot.  I also like ken Null's horsehide offering's.

I would like to try your Limited edition but would like it softer.

I had one of your holsters for a PM 9, top notch workmanship with out question, but it was to hard for my taste's.

How do you soften a Saltine Cracker?      Crush it .  

I think it would be the same with a stiff holster, but I don't have the heart to try it... :)

I also like my pocket holster rough out. Are horsehide holsters softer because they are left natural?

Rarely is cowhide belly leather used in making holsters, but you see belly leather used in horsehide.

I like horsehide holsters, but for a specific application, such as for use in a wet enviornment. But overall, give me cowhide any day.

RJ, For years I have used galco and thad rypka pocket holsters and they hold up great. The Galco's are unfinished horsehide and I/m not sure what thad use's horsehide or cowhide but they have held up with out issue.

I can provide pictures af them if you would like to see better what i am talking about.

I'm trying to get on the same page with you.

I'm wondering mostly about the *roughout* part, and the advantage it is suppose to offer a pocket holster.  I have always thought of this as being short lived. All the high points wear smooth and shows dirt very early.

Also, the horse hide, is that  soft  leather?  Or is it just not as stiff as my holsters?        

 I remember a dye that had an additive in it that didn't harden the leather, I have a small bottle of it and I'm looking for it..

Are you ready to crush that holster yet?

They are softer/flexable but still have good retention.

I'm on the fence as to smashing one of your holsters soft.. never had good luck with that and have alway's just gone back to the galco's.    

Your correct about the rough out holsters showing dirt and smooth high spots, maybe thats part of what I like about them.

Can you make me your limited rough out unfinished? or finished with the dye w/o the hardener??

It does work, each time I make a Back pocket holster, with the Anti-print panel,  I really have to loosen it up after the Dye process,  I flex, bend and roll, until it feels *right*.

I saw the rest of your post about the *Limited* holster,   let me work on it...

I just tuned into this thread.  

I have been first a customer and then a friend of R. J. Hedley for the past six years or so -- ever since I discovered his "Back Pocket" holster design.  I now own at least 12 (and counting) of his holsters, a few of which have endured great abuse.  The first holster I ordered is still as beautiful as it was when it arrived, and it has been immersed in mud, rivers, lakes, and streams.  (I  tend to be reckless on weekends.)

The BP holster which RJ has made for my R9s is an absolute work of art.  I still hope to own one of his LE models for my Rohrbaugh.
